Business architecture for ₹100 Cr+ companies.

Lead Miles works with promoters, CEOs and leadership teams of ₹100 Cr+ companies to redesign how the business is governed, organised and measured: decision rights, the leadership layer, one MIS across units, capital allocation and the growth systems underneath. We diagnose all ten systems in three weeks, agree a blueprint with your leadership and build it with your team, alongside your existing advisors.

Six shifts every ₹100 Cr+ company has to make

From founder decisions to leadership decisions

The business now faces more important decisions each week than one person can make well.

From one business to a portfolio

Several products, brands, regions or entities, each needing its own numbers and its own leaders.

From accounts to management information

Leaders need weekly and monthly numbers by unit, not annual accounts by entity.

From loyalty to leadership

Early team members now lead functions. Some need support, some need a different role, and some roles need outside hires.

From growth to capital allocation

The question is no longer only how to grow, but where the next rupee earns the most.

From private to accountable

Lenders, investors, boards and family councils expect governance and reporting a smaller business never needed.

Where leadership teams bring us in

Professionalising the leadership team

Designing the CXO and business unit layer, role charters, incentives and the promoter's role above it.

Preparing for funding, a listing or a sale

Reliable MIS, unit economics, governance and documented processes that make diligence faster, coordinated with your bankers, auditors and legal advisors.

Integrating an acquisition

Deciding what to standardise and what to leave alone, then integrating sales, delivery, finance and people in a planned order.

Entering a new market or category

A market entry blueprint covering offer, channels, team, partners and the numbers that decide whether to scale or stop.

Transitioning a family business

Clear roles and decision rights between the founding generation, the next generation and professional managers, with your advisors on ownership matters.

Breaking a revenue plateau

Finding the one constraint across ten systems that is holding a large business flat, and fixing it first.

What the leadership team holds

How we work with leadership teams

Senior attention

A senior Lead Miles lead runs your engagement from diagnostic to quarterly review. We take on a small number of large engagements at a time.

Confidential by default

An NDA is signed before any numbers are shared. Access is limited to the people working with you, and your data stays in your systems wherever possible.

Decisions stay with you

We bring the analysis, the options and a clear recommendation. Promoters and the leadership team decide.

We work with your advisors

Your CFO, auditors, chartered accountants, bankers, lawyers and agencies keep their roles. We connect their work to how the business runs.

Built in your tools

Everything we build is documented in your own accounts and systems, so there is no lock-in and nothing to unwind.

Measured against a baseline

The diagnostic sets a baseline across all ten systems and the KPI tree. Every quarterly review reports against it.

The first 90 days

Days 1 to 21: Diagnose

Interviews with promoters and leaders, a deep review of the numbers, process walk-throughs across units and the ten-system scorecard.

Days 22 to 45: Blueprint

Target operating model, organisation and governance design, the KPI tree and the build plan, agreed with the leadership team.

Days 46 to 90: Build and embed

The operating rhythm goes live, the first priority systems are built and the first monthly business review runs on the new pack.

What we are not

Not an audit firm

We do not audit accounts or certify compliance. Your auditors keep that role.

Not IT enterprise architecture

We design how the business runs. Technology choices follow that design.

Not a report that ends in a deck

We build the systems with your team and stay to run the reviews.

Frequently asked questions

Can you work across several entities, units or locations?

Yes. The diagnostic covers each business unit or location in scope, and the blueprint decides what is standard across the group and what stays local.

How involved does the promoter need to be?

Closely in the first six weeks, for interviews, the blueprint and key decisions. After that the operating rhythm sets the time needed: usually the monthly review and the quarterly reset, with leaders owning the weekly work.

How is an engagement of this size priced?

Full Architecture is scoped after a strategy call, based on the number of units and systems in scope and the operating rhythm required. Core Architecture starts from ₹1,50,000 per month.

What does the first conversation look like?

A confidential call with a senior Lead Miles lead about where the business is, what has been tried and where you think the constraint sits. If there is a fit, we propose a diagnostic scope in writing.
